Decision-Making under Certainty, Risk and Uncertainty

Decision-making under Certainty:

A condition of certainty exists when the decision-maker knows with reasonable certainty what the alternatives are, what conditions are associated with each alternative, and the outcome of each alternative. Under conditions of certainty, accurate, measurable, and reliable information on which to base decisions is available.

The cause and effect relationships are known and the future is highly predictable under conditions of certainty. Such conditions exist in case of routine and repetitive decisions concerning the day-to-day operations of the business.

Decision-making under Risk:

When a manager lacks perfect information or whenever an information asymmetry exists, risk arises. Under a state of risk, the decision maker has incomplete information about available alternatives but has a good idea of the probability of outcomes for each alternative.

While making decisions under a state of risk, managers must determine the probability associated with each alternative on the basis of the available information and his experience.

Decision-making under Uncertainty:

Most significant decisions made in today’s complex environment are formulated under a state of uncertainty. Conditions of uncertainty exist when the future environment is unpredictable and everything is in a state of flux. The decision-maker is not aware of all available alternatives, the risks associated with each, and the consequences of each alternative or their probabilities.

The manager does not possess complete information about the alternatives and whatever information is available, may not be completely reliable. In the face of such uncertainty, managers need to make certain assumptions about the situation in order to provide a reasonable framework for decision-making. They have to depend upon their judgment and experience for making decisions.

Modern Approaches to Decision-making under Uncertainty:

There are several modern techniques to improve the quality of decision-making under conditions of uncertainty.

The most important among these are:
(1) Risk analysis,
(2) Decision trees and
(3) preference theory.

Risk Analysis:

Managers who follow this approach analyze the size and nature of the risk involved in choosing a particular course of action.

For instance, while launching a new product, a manager has to carefully analyze each of the following variables the cost of launching the product, its production cost, the capital investment required, the price that can be set for the product, the potential market size and what percent of the total market it will represent.

Risk analysis involves quantitative and qualitative risk assessment, risk management and risk communication and provides managers with a better understanding of the risk and the benefits associated with a proposed course of action. The decision represents a trade-off between the risks and the benefits associated with a particular course of action under conditions of uncertainty.

Decision Trees:

These are considered to be one of the best ways to analyze a decision. A decision-tree approach involves a graphic representation of alternative courses of action and the possible outcomes and risks associated with each action.

By means of a “tree” diagram depicting the decision points, chance events and probabilities involved in various courses of action, this technique of decision-making allows the decision-maker to trace the optimum path or course of action.

Preference or Utility Theory:

This is another approach to decision-making under conditions of uncertainty. This approach is based on the notion that individual attitudes towards risk vary. Some individuals are willing to take only smaller risks (“risk averters”), while others are willing to take greater risks (“gamblers”). Statistical probabilities associated with the various courses of action are based on the assumption that decision-makers will follow them.

3For instance, if there were a 60 percent chance of a decision being right, it might seem reasonable that a person would take the risk. This may not be necessarily true as the individual might not wish to take the risk, since the chances of the decision being wrong are 40 percent. The attitudes towards risk vary with events, with people and positions.

Top-level managers usually take the largest amount of risk. However, the same managers who make a decision that risks millions of rupees of the company in a given program with a 75 percent chance of success are not likely to do the same with their own money.

Moreover, a manager willing to take a 75 percent risk in one situation may not be willing to do so in another. Similarly, a top executive might launch an advertising campaign having a 70 percent chance of success but might decide against investing in plant and machinery unless it involves a higher probability of success.

Though personal attitudes towards risk vary, two things are certain.

Firstly, attitudes towards risk vary with situations, i.e. some people are risk averters in some situations and gamblers in others.

Secondly, some people have a high aversion to risk, while others have a low aversion.

Most managers prefer to be risk averters to a certain extent, and may thus also forego opportunities. When the stakes are high, most managers tend to be risk averters; when the stakes are small, they tend to be gamblers.

Startup capital adalah modal yang dibutuhkan untuk memulai bisnis baru. Di mana modal itu digunakan untuk pemasaran, manufaktur, izin, lisensi, inventaris, pengembangan produk, dan biaya lainnya untuk memulai bisnis baru.

Tahap pendanaan, jumlah dana dan nilai valuasi
Ada banyak tahapan pendanaan yang dilalui oleh perusahaan startup di antaranya adalah sebagai berikut,

Tahap Bootstrap

Tahap boostrap yakni, tahap pendanaan di mana founder menggunakan modal usaha sendiri untuk mengembangkan bisnisnya

Di tahap ini, pengusaha akan bekerja keras untuk menyisihkan sebagian penghasilannya, untuk modal usaha guna berinvestasi dibisnis yang dibangun.

Tahap Pre-seed

Pre-seed adalah tahap pendanaan awal saat startup memulai bisnis. Akan tetapi pendanaan ini tidak dimasukkan dalam proses ekuitas. Di tahap ini biasanya investor berasal dari kalangan dekat seperti teman, keluarga dan dana ventura tahap awal

Pencapaian yang mungkin diraih oleh pengusaha bisa berupa membangun, mendistribusikan produk dan layanan secara efektif. Valuasi nilai perusahaan ada diangka USD10 ribu hingga USD100 ribu

Tahap Seed Funding
Melalui modal di level ini, startup mulai bisa meluncuran produk, melakukan penelitian pasar untuk mengembangkan produk baru, perekrutan dan pemasaran

Nilai bisnis startup tersebut mencapai USD 3 juta hingga USD 6 juta. Sedangkan dana investasi yang bisa diharapkan di kisaran USD 50 ribu hingga USD 3 juta

Kalangan investor yang mungkin berinvestasi adalah mereka yang datang dari kalangan teman, keluarga, angel investors, dana ventura tahap awal, dan crowdfunding

Tahap pendanaan Seri A
Pendanaan seri A sebagian besar modalnya berasal dari angel investor dan modal ventura tradisional. Dilevel ini para investor akan mencari startup yang sudah stabil dan bisa mendatangkan laba bagi mereka.

Nilai bisnis startup tersebut berada di angka USD10 juta hingga USD30 juta. Serta sudah bisa mengumpulkan pendanaan senilai USD15 juta.

Para investor yang ada di tahap ini adalah mereka yang masuk dalam investor akselerator, investor super angel dan kapitalis ventura.

Tahap pendanaan Seri B
Tahap seri B memungkinkan para investor untuk mencari perusahaan yang sudah memiliki keuntungan stabil dan mampu meyakinkan investor untuk mendapatkan dana yang lebih besar.

Pada level ini, startup akan tumbuh untuk bersaing dan memenuhi kebutuhan  para pelanggan. Strategi yang diterapkanpun sejalan dengan pemasaran produk yang lebih luas.

Para pengusaha bisa mengharapkan penambahan modal dana sampai USD 30 juta. Dan nilai valuasi startup tersebut berada dinilai USD 30 juta hingga USD 60 juta

Tahap pendanaan seri C
Pernah dengar istilah unicorn? Ya, ditahap seri C inilah valuasi perusahaan ada dilevel unicorn, di mana nilai valuasinya lebih dari Rp 1 milyar. Bisnis yang dijalankan perusahaan sudah memiliki jumlah pelanggan tetap yang banyak, profit stabil serta keinginan perusahaan mengembangkan produk secara global.

Layaknya gula yang dikerubungi semut, di tahap ini pula banyak investor yang menanam modal. Mereka berharap akan mendapatkan keuntungan berlipat ganda dari investasi awal.

Adapun calon investor mereka yakni Hedge fund, bank, perusahaan ekuitas pribadi, bank dan venture capital tahap akhir. Para investor tidak keberatan menggelontorkan dana senilai USD 50 juta

Tahap pendanaan seri D
Perusahaan dapat mempertimbangkan pendanaan seri D bila perusahaan belum terbuka untuk menerima investasi dari publik (IPO).

Melalui dana yang diberikan oleh investor, perusahaan bisa membuat jenis anak usaha yang lain untuk memiliki ragam produk yang bisa menjangkau pasar yang lebih banyak.

Calon investor yang sanggup memenuhi modal untuk mengembangkan perusahaan hanyalah mereka yang datang dari kalangan modal ventura. Akan tetapi, masih sedikit perusahaan yang mencapai tahap decacorn ini.

Para startup ini memiliki nilai valuasi diangka USD 150 juta hingga USD 300 juta dan mampu mendapatkan kucuran dana segar sebesar USD 100 juta.

Initial Public Offering (IPO)
Tahap IPO adalah saat pertama kalinya perusahaan menawarkan pendanaan kepada masyarakat umum. Kondisi perusahaan yang telah mencapai tahap IPO memiliki kondisi keuangan yang stabil dan tata kelola perusahaan yang baik.

Istilah Investor

Ada banyak istilah yang digunakan kepada pihak yang memberikan suntikan dana terhadap perusahaan seperti,

  • Angel investor, pendanaan yang diberikan oleh kalangan keluarga, teman, rekan bisnis atau kelompok investor individu
  • Venture round, yakni investasi yang dikeluarkan oleh ventura capital di mana tahapan investasi perusahaan sudah mencapai tahap lanjutan seperti di tahap seri A, B, C, atau D
  • Private equity round, pendanaan yang diberikan oleh investor melalui gabungan dari para investor lainnya
  • Debt funding, pinjaman dana investasi yang harus dikembalikan dalam bentuk convertible note. Convertible note adalah pengembalian utang pinjaman dalam bentuk ekuitas atau uang.
  • Crowdfunding adalah praktik mendanai usaha dengan jumlah dana yang kecil dari sekumpulan orang yang berasal dari internet.

Losing That “New Year” Motivation? Here’s How To Stay Productive All Year

Ah, the start of a new year. You’re starting off with some pretty great goals, and you’re determined to make them a reality.

Armed with enthusiasm and a plan of action, you write down each goal — because that’s what all successful people do, right?

With intention glowing around you, 2020 has started off on the right foot. And, for a while, some real progress is made!

But as January rolls on, motivation slowly turns into lackluster indifference, fueled by a few excuses and overall discouragement.

By the time February hits, you’ve just about abandoned your resolutions altogether.

Sound familiar? It does to most people  — a whopping 80 percent of New Year’s resolutions fail by the first week of February.

Most people can relate —  motivation is easy to come by when the goal is fresh, new, and exciting.“But once you realize it has to become part of your lifestyle and [you have to form] a habit, it’s not as easy to keep that going,” says Jeff Sanders, speaker, author, and host of productivity-focused The 5 AM Miracle Podcast.

Change is always a difficult thing, and [to be successful in inspiring lasting change] it takes building up habits and creating a structure,” says Ryan Gottfredson, PhD, author of the upcoming book Success Mindsets: Your Keys To Unlocking Greater Success In Your Life, Work, & Leadership. “But I think a lot of times we struggle in creating a structure that allows us to build good habits.”

To cultivate lasting change, motivation needs to be approached like a marathon rather than a sprint.

But how, exactly, is that structure created? How can you keep motivation high when that “New Year’s glow” wears off? And how can you stay motivated to hit your goals and be productive all year round?

5 Ways To Keep Your Productivity High All Year

Here are five ways to keep that motivation train cruising at high speed until the clock strikes midnight again next year.

1.) Mindset Matters

Whenever you make a resolution, you have every intention of following through with it. But if you really want to succeed, don’t focus on your resolutions—focus on your mindset.

Mindset is the lens through which challenge is viewed. When it comes to staying motivated, productive, and focused on crushing your goals, there are two areas of thought  — a fixed mindset and a growth mindset (pioneered in Mindset: The New Psychology of Success, the groundbreaking 2006 book on motivation, by Stanford University psychologist and TED speaker Carol Dweck.)

With a fixed mindset, you tend to operate under the assumption that the current situation is set in stone; the person you are today — is the person you’re going to be forever.

“Those who have a fixed mindset, they don’t believe that they can improve — and so they’re less likely to invest in themselves and continue investing in themselves when the going gets tough,” says Gottfredson.

With a growth mindset, you believe that with effort, you’re capable of growth and change. “Those with a growth mindset, they believe that they can improve and they believe that even if the going gets tough, they still need to keep going,” says Gottfredson.

Those with a fixed mindset believe their innate set of skills, qualities, and talents are pre-determined, and cannot change regardless of intention to change them.

On the other hand, those with a growth mindset believe their skills, qualities, and talents, can be adapted, evolved, and developed through effort, hard work, and dedication.

Here’s how a better mindset can improve the chances of achieving your resolutions: 

Resolution: To spend less time mindlessly scrolling through social media during work hours.

With A Fixed Mindset:  The first time you find yourself scrolling through Instagram while on the clock, you’d think “Well, that’s it. I just don’t have the resolve to stay away from my phone.”

With A Growth Mindset: “This approach didn’t work, but no worries — I’m going to try stashing my phone in my desk to see if that keeps me from getting distracted.”

Having a growth mindset can make it easier to continue working towards your goals, even if you run into challenges or roadblocks, because of the inherent belief that you’re capable of changing and developing the skills necessary to succeed.

“Those with growth mindsets are going to be more effortful and more persistent towards goals than those with a fixed mindset,” says Gottfredson.

But how, exactly, can you make the shift from a fixed mindset to a growth mindset? Gottfredson recommends a few different exercises, including:

  • Collect small wins.  In order to develop a growth mindset, you need to truly believe you can improve—so why not give yourself proof? By taking on more manageable challenges — and collecting small wins — you will help prove that you’re undeniably capable of making changes and improvements, which can give you the confidence and motivation you need to start working towards bigger goals.
  • Change your internal dialogue. The way you talk to yourself can play a huge role in your actions. If you tell yourself you can’t change, you won’t — but if you tell yourself you’re capable of growth, growth becomes possible. If you struggle with negative self-talk, focusing on changing your internal dialogue (for example, telling yourself “I’m learning from X” instead of “I’m failing at X”) can be one of the most powerful exercises for moving from a fixed mindset to a growth mindset.
  • Meditate. Meditation has been shown to increase resilience — or, in other words, the ability to better deal with challenges and bounce back from failure or adversity. In other words, pump up the zen.

2.) When Motivation Is Lacking, Phone A Friend

It would be great if you were intrinsically motivated and  able to hit every goal just because you made a commitment to yourself.But the truth is, commitments to yourself are often the hardest to keep.

“If your goals are totally isolated, it’s just you by yourself — and often times those are the ones where it’s too easy to quit,” says Sanders.

If you want to stay motivated and productive to hit your goals when that New Year’s glow wears off, you should plan to enlist the help of an accountability partner.’

“The accountability factor is usually the biggest thing that keeps someone going…You feel more willing to push through because there’s someone else involved,” says Sanders.

Create lasting motivation by buddying-up on your goals.. Was your resolution to read for at least 10 minutes every day? Start a monthly book club; that way, you have to finish each month’s read so you can discuss it at the meeting.

Is your goal to start networking and make more meaningful connections for your business? Start a competition with your other entrepreneur friends to see who can pass out the most business cards at an upcoming networking event — and schedule a check-in to make sure you all actually follow up.

Staying motivated and productive all year round can be challenging — but adding a layer of social support can make it a whole lot easier.

3.) Make It Worth Your Time: Define Your Why

Setting a resolution because you “should” do something may work for a little while — but if you don’t have a strong why behind your resolution, it’s going to be hard to stay motivated in the long-term.

“If you want to stay motivated, you have to be connected in an emotional way with your goal to begin with,” says Sanders. “It can’t just be a logical thing. It really [has to be] an emotional attachment.”

Spend some time defining the why behind your new year’s resolutions.

For example, maybe your resolution is to spend more time working on your side hustle and turning it into a full-time gig. Knowing the why behind that goal, whether that’s having more freedom and flexibility in your life or getting the opportunity to turn your artistic passion into a job, will make it easier to stay motivated to make the necessary sacrifices to hit that goal in the long-term (for example, saying no to after-work happy hour to go home and work on your website).

4.) Plan To Fail

One of the biggest reasons people lose motivation to hit their resolutions (and abandon them before February hits) is because they “fail.” For example, you skipped a day at the gym when you made a promise to yourself that you’d make workouts a part of your daily routine.

Well, have you ever heard the old saying “failing to plan is planning to fail?” As it turns out, planning to fail might not be such a bad idea.

No matter how committed and motivated you are to hit a goal, you’re going to run into setbacks, mistakes, and failures. But if you plan—and work them into your goal from them get-go — it becomes much easier to stay committed and motivated in the long-term, even when you get off track.

In fact, embracing failure as part of the process isn’t just a way to stay motivated — it might even help you smash your goal in the long run. One recent study found that early failure might actually be an indicator for future success; according to the study, (which studied the career trajectory of scientists), having an early miss in their career increased the probability of participants publishing a successful scientific paper.

For example, if your goal is to workout every day, go into it knowing that there are days you’re just not going to be able to make it to the gym (no one’s perfect!).

Develop a contingency plan for when you skip a workout — like “if I skip a workout, I won’t beat myself up about it; instead, I’ll journal on why I didn’t have the motivation to hit the gym that day—and then start fresh the next morning.”. That way, you don’t look at skipping a workout as a “failure;” it’s something you planned for and know exactly how to deal with.

When you plan to fail, you “already know that’s built into the system,” says Sanders. “That’s a lot easier to then bounce back from…[than] saying, ‘I’ll stay perfect every single day.’”

5.) Forget Resolutions—Set Daily, Monthly, Quarterly, And Annual Goals

New Year’s resolutions tend to be grand, sweeping life changes — like running a marathon or hitting the six-figure mark in your business by the end of the year.

But using the new year as an excuse to completely overhaul your life can be completely overwhelming — and the chances of burning out by the time February hits are high.

Instead of trying to make major changes to your life, pinpoint some goals that you’d like to continuously improve on a daily, monthly, quarterly, and annual basis. By breaking down larger resolutions into smaller, more achievable goals, you’ll be able to see more progress in real-time — helping you to stay motivated all twelve months out of the year.

“Long term is very difficult to plan for. It’s hard to see all the changes that will happen over the course of the year,” says Sanders. “So anytime you can shorten a goal in terms of the deadline, it really makes that goal much more achievable.”

Keep Your Resolutions Rockin’ All Year Round

So, to recap—losing steam from your New Year’s resolutions as time passes is totally relatable. However, there are ways you can keep the motivation alive (through February and beyond!). If you feel your grasp on your goals starting to slip, remember to:

  • Focus on moving your mindset from “fixed” to “growth”
  • Look for ways to attach external accountability
  • Get clear on your why
  • Embrace failure as part of the process
  • Break down overwhelming annual resolutions into smaller, more manageable goals with shorter timelines

It can be difficult to stay committed to your goals once the magic of the new year starts to fade. But with the necessary tools to stay motivated and productive in the long-term, your hindsight of these goals will soon be 2020 😉

“If You Fail to Plan, You Plan to Fail” Jika kamu gagal merencanakan, kamu merencanakan kegagalan

Boleh jadi gara-gara kutipan ini banyak orang yang tidak berani berencana dalam hidupnya. Logikanya sederhana, ya karena rencana-rencana yang telah kita buat itu hanya akan berakhir pada kegagalan sehingga memberikan kesimpulan; “Ya udah kalo begitu, tidak usah bikin rencana aja deh biar tidak gagal!”. Oleh karena itu banyak sekali dari kita lebih memilih hidup mengalir saja. Seperti sebongkah kayu yang mengikuti kemana aliran sungai akan membawanya. Mau diantukkan ke batu, boleh. Mau diterjunkan ke dalam jeram yang dalam, monggo saja. Tapi di sisi lain, banyak juga yang lebih mengutamakan perencanaan sebelum melakukan sesuatu.

Ada dua kondisi kenapa seseorang membuat sebuah perencanaan. Kondisi pertama adalah ketika seseorang itu akan MEMULAI sebuah kegiatan atau kerja. Perencanaan sebelum memulai kerja sangatlah penting terutama dalam hal menentukan ending dari kerja kita itu. Kondisi kedua adalah ketika seseorang akan SELESAI dengan suatu kerja tertentu. Orang yang berencana karena kondisi ini biasanya dia tidak bisa memastikan apa yang akan dia dilakukkan selanjutnya setelah kerjaan sebelumnya itu selesai. Dia tidak bisa memastikan. Jadi pada kondisi ini akan banyak sekali opsi yang berlandaskan “seandainya ini…” “seandainya itu…” karena semua hal mungkin. Dan belum bisa memastikan yang mana kemungkinan terbesar yang akan terjadi.

Dua kondisi diatas, adalah kondisi yang sangat umum. Akan tetapi, jika orang yang berencana hanya menggantungkan pada salah satu kondisi itu maka peluang terjadinya  “If You Fail to Plan, You Plan to Fail” akan sangat besar. Hal ini terjadi karena perencanaan kita tanpa back up yang kuat. Gambarannya begini, kita merencanakan untuk mengerjakan pekerjaan A dengan baik. Detail sekali. Lalu, setelah A selesai kita ingin mengerjakan B karena pekerjaan B itu adalah pekerjaan baru dan berbeda maka kita mesti bikin rencana baru lagi jika ingin pekerjaan B sukses. Begitu seterusnya. Tapi coba dibandingkan dengan, kita berencana mengerjakan C, tetapi selama melakukan pekerjan C tadi kita juga sudah melakukan pekerjaan-pekerjaan yang akan mengarah kepada pekerjaan D. Artinya ketika selesai dengan pekerjaan sebelumnya, kita tinggal melanjutkan pekerjaan D yang dari awal sudah kita rencanakan dari awal tanpa perlu memulai perencanaan baru lagi. Sehingga time-loss dan biaya tak terduga dalam berencana juga bisa dikurangi. Sederhananya, perencanaan yang baik adalah kita merencanakan sesuatu minimal satu step di depannya. Jadi kita bisa efektif pada waktu sekaligus menakar apa yang akan terjadi di masa yang akan mendatang jika kita melakukan ini dan itu.

Lalu adakah perencanaan yang sempurna? ada!. Yang bagaimana?

Satu-satunya perencanaan yang paling sempurna adalah perencanaan Alloh Azza wa Jalla.

5 leadership traits that successful SMB leaders have

Small and medium-sized businesses (SMBs) have a lot on their plates. They have to grow market share as fast as they can and scale smoothly, while staying on top of their game in terms of being innovative and competitive. Delivering what customers want, how they want, and when they want it are all factors crucial to SMB growth.

Technology certainly helps SMBs enhance all aspects of their business: from productivity to talent retention and keeping costs under control – but a pertinent, yet not commonly discussed trait that determines the success of a SMB is the role and importance of good leadership.

1. Good leaders are not only responsible for setting a great vision and digital transformation strategy, but should also help operationalize the strategy to achieve the best outcomes. A digital implementation that makes sense for one target audience might be unacceptable to another.

5. SMB leaders who are early adopters of technology outpace their peers in both revenue and customer satisfaction. Leaders who capitalize on technology reap multifaceted benefits. Considering the fact that resources are always limited, leaders that use technology creatively are more efficient and get more bang for their buck.

Leadership played a big role in the digital maturity of the most forward-thinking SMBs in Asia Pacific, from pan-Asian digital services company Grab to Indonesian consumer goods manufacturer Wings Surya and Singapore snack manufacturer Camel Nuts.

The Top 5 Blockers To Your Productivity (And How To Hack Each One)

Does the idea of following an agenda, bullet journaling, or even sending calendar invites make you want to run screaming into the night? Me too, actually. Despite this, I still became a productivity pro and managing editor of a blog literally about productivity.

That’s right: I am punctual, I hand in assignments on time, and I communicate effectively with my team and our network of freelance writers.

But all this didn’t come naturally to me. I had to adapt my habits to make this happen. Henceforth, I’m sharing my wisdom for fellow slackers.

The bad news is that no one becomes a productivity pro overnight. The good news, however, is that there’s still hope for even the laziest among us. Leveraging known frameworks and results from social science can help you to reach beyond your own innate productivity abilities.

 

To start, the biggest productivity woes can be synthesized into these 5 categories:

  1. Prioritization
  2. Time management
  3. Communication
  4. Ability to focus
  5. Feeling burned out

So let’s break it down.

1. Prioritize Your Priorities 

Tell me: is this you? You’ve got 100 things on your to-do list, but somehow you spend the subsequent 5 hours not accomplishing any of them.

You do a little bit here, and a little there, and then you browse the internet for a while,

then you make a sandwich, then you you spend a few hours down a rabbit hole of some other, entirely unrelated task that’s not even on your to-do list.

We’ve all done this, but why?

Part of your problem here is analysis paralysis. You have so much on your plate that you simply don’t know where to start at all.

How To Prioritize With The Eisenhower Matrix

In an analysis paralysis situation, you can actually channel a lesser-known productivity professional: Dwight D. Eisenhower. 

Appropriately, Dwight D. Eisenhower was actually a very productive guy. He was a general in World War II, he was President of Columbia University, and oh yeah, the 34th president of the United States!

He was known in his circles for being an exceptionally organized person, and as such he is credited with inventing a framework called the Eisenhower Matrix:

The Eisenhower Matrix is a system of prioritization that can be split into 4 boxes:

  • Important/Urgent
  • Important/Not Urgent
  • Not Important/Urgent
  • Not important/Not-Urgent

Take all of your tasks and figure out which box they might fall in. For example:

So once you’ve decided where all your myriad tasks go, what do you do now?

You execute!

Now remember, you had a lot on your plate and you were having trouble figuring out where to start. The order in which you execute the tasks on your lists are:

  • The Do column: do these first, as they are both important AND urgent.
  • The Decide column: do these next, or even create a calendar invite or reminder for yourself for when these tasks will be on deck.
  • The Delegate column: We don’t all have personal assistants, but there still may be members of your team or family that can take some tasks off your plate.
  • The Delete column: When you have a lot of tasks, anything in this list needs to get put to the side. OR, you can use these tasks as your “reward” for completing everything else in the other columns on your list.

You can also turn your Eisenhower Matrix into a Trello board for a visual flow:

Practice The Rule of Five

There’s another trick you can do for better prioritization— and it was actually one of the fundamental reasons that we invented Trello in the first place!

Trello’s co-founder, Joel Spolsky, found that at his software company, Fog Creek, he felt like he didn’t know what everyone was working on.

What Joel did was he asked everyone at the beginning of each week to provide him with a list of 5 items:

  • 2 items they were currently working on.
  • 2 items they planned to work on next.
  • 1 item that everyone probably thinks they’re working on, but they’re not actually doing at this time.

The findings actually surprised him.

What Joel realized when looking at everyone’s lists was that the things that people were actually working on were all over the place. A lot of the tasks really didn’t align much with the bigger goals that management had.

He realized this was an error in transparency: no tool was showing these lists in a clear, digestible way. So long story short, this lack of transparency was one of the realizations that helped birth the tool that eventually became Trello.

Anyone else just get goosebumps? No? Just me. Okay. Cool. Anyway!

Here is an example of how you can translate the Rule of 5 into a Trello board format.

2. Time Management

So we’ve established some methods for how to figure out what you should be doing. But how about when? And for how long?

For example, do you ever feel like you’ve spent entire days in back-to-back meetings talking about work, but never actually getting any time to do any of said work?

This goes on for days and then suddenly it’s the next week and you’re in the follow up meeting for something you talked about last week, and someone is asking you about the status of the project. You realize you haven’t actually had any time to do any of that work, because you’ve only been in meetings talking about doing work.

This doesn’t yield good results for anyone. So how do you thwart it?

Figure Out If You’re A Maker Or Manager

So here’s a concept that might help shed some light on why the aforementioned scenario keeps happening: makers vs managers.

This line of thought was first popularized by another famous software engineer turned tech blogger, Paul Graham, the founder of Y Combinator. He realized that most job titles can be broken down into 2 categories: makers or managers.

Managers are just what you think: they’re the people that facilitate work. They are the delegators, the project managers, the team leads. They make decisions that help move work along.

Managers sit in meetings to help understand higher-level company objectives. They remove roadblocks so their teams can continue creating. Their calendar is also the sort of thing that gives me hives.

But that’s their job. That’s how they operate.

Makers, on the other hand, are individual contributors, and their job is to execute on the work that needs to happen. Their job is to sit quietly for long, uninterrupted periods of time and get sh#t done, frankly.

A maker’s calendar should look nothing like a manager’s calendar:

So which one are you? Figuring this out should help inform the errors in your time management.

If you’re a maker sitting in meetings all day, you’re not able to be effective. Subsequently, if you’re a manager and your makers are in a bunch of meetings, you need to figure out which of those you can attend for them, or just simply identify meetings that your makers need to drop entirely.

Perfect The Pomodoro Technique

Speaking of time blocking, it’s one thing to sit here and discuss it. But here’s how you actually do it:

The Pomodoro Technique is one of the most popular tactics for blocking your time. It was invented by a guy named Francesco Cirillo while he was in college in Rome. The process is simple:

  • Take a large task you need to complete.
  • Break it into smaller chunks.
  • Pick one chunk to work on at a time.
  • Set a timer (preferably one shaped like a tomato 🍅) for 25 minutes.
  • Jam on that singular task for those 25 minutes.
  • Take a 5 minute break.
  • Repeat.

Another reason this technique works so well is that it’s a great way to trick your brain into getting into the elusive “zone.” You know that magical place: it’s where you’re completely mono-focused on a project and you’re completely heads down, working productively.

But research shows it’s hard to get into the zone. One study from the University of California, Irvine, found that a typical office worker only gets 11 minutes in between each interruption. And here’s the kicker: it takes them an average of 25 MINUTES to return to their original task after the interruption.

So if you’re struggling to get into focus mode, give the Pomodoro technique a try the next time you need to go heads down.

3. Communication & Feedback

Tell me if this has ever happened to you: you’ve been working on a huge project for weeks. You’re putting together a big presentation for it for all the higher up people at your company. You’re so psyched, and nervous, and eager, and it’s all just COMING TOGETHER!

So you give your presentation, and a discussion ensues. Suddenly you realize that a manager or two in the room is raising all these new doubts and before you know it, the conversation has devolved into:

“Yeah… we need to rethink the entire direction of this project.”

So you go back to your desk and you’re SEETHING with anger and frustration because you realize that you’re going to have to come in on Saturday to re-work your entire proposal. It’s a terrible feeling, truly.

At Atlassian we call this phenomenon “The Seagull Effect.”

It basically means that someone who had no context for the project swooped in at the last minute, and pooped all over your work.

As a way to spin your misfortune: Take this experience as a way to reflect on what YOU could have done differently. Because at the end of the day, that’s the only thing you can control.

There’s a technique you can use to combat seagulling. It’s called the 30/60/90 framework, and it is designed for you to get different types of feedback at different stages of your project.

Let’s break it down:

  • 30% feedback: At about a third of the way into your project, you should solicit the team for “big picture” feedback. Remember: don’t do a TON of work before you start inquiring if you’re on the right track. At this point you should probably have an outline, a rough sketch, or a product spec. Before you go any further you want to solicit some early, higher level feedback.
  • 60% feedback: Once you’ve gotten a decent portion of work done, it’s time for 60% feedback. You should basically have a relatively fleshed out first draft ready for this stage. This is a critical phase, and arguably the longest, so make sure you get as many people in on what you’re doing as possible. The next round of feedback is when the project is nearly complete.
  • 90% feedback: So now that you’ve gone through 2 rounds of feedback at different stages, it’s time to put the final touches on everything before it goes out. This is the time to catch any last minute tweaks. This is NOT the time to talk about “the overall direction.”

4. Ability to Focus

I hate to tell you this, but your brain is basically wired to get distracted. Effectively, when we encounter a shiny new thing, our brain releases dopamine. And dopamine, also known as the “feel good hormone,” is the neurotransmitter responsible for feelings of bliss and euphoria.

That’s one of the reasons it’s so easy for us to get distracted when we’re trying to focus: It actually feels good.

So that’s the bad news. The good news, however, is that there are some ways to trick your brain into thinking it is being distracted, when really it is being productive:

You’re not going to like this first one, but you MUST turn off or put away anything that is sending you notifications:

  • If you have desktop notifications, turn ‘em off.
  • Put your phone on silent, AND TURN IT UPSIDE DOWN.
  • And for the love of all that is holy, you must turn off any Slack, GChat, WhatsApp, Skype, or any other chat app service you use.

Then, and only then, are you putting yourself in a position to get into the zone! You can pomodoro, you can burn through your Eisenhower Matrix, whatever you want.

Grab A Seat At Your Local Coffeeshop

There’s another trick to focus mode, and you’re going to like this one better. Apparently, your brain really loves novelty. It has a classic case of “shiny object syndrome.”

Some researchers attribute this to our evolutionary ancestors. Homosapiens were actually the only group to emigrate over the entire world, which entailed a large risk. Why not just stay put wherever you are?

Effectively, because of this movement researchers characterize humans as craving novelty, or intensity seeking. This phenomenon comes back to that dopamine release: your brain craves something new because it feels good. So how can you hack that dopamine release to work to your advantage?

Switch your location. Engage in what we call, “The coffeeshop effect.”

When you’re feeling particularly unfocused, you should move somewhere else to do your work. Heading to your local coffee shop is a great place to resettle yourself and get back down to business. Or a library. Maybe for some people it’s just moving to a different room.

Whatever your flavor, get moving to get your productivity levels bubbling.

5. Experiencing Burnout

There’s one more thing about your productivity that needs addressing: and that’s the feeling that you’re overextended or burned out.

The truth is, it’s common to bite off far more than you can chew. Some jobs are way too demanding, maybe more than you care to admit.

And the sad part is, the feeling of burnout is one of the leading causes of employee turnover, and decreased company culture. If you hate how much you’re working, inevitably you’re going to hate your job. And that resentment grows over time.

Give Decision Fatigue A Rest

Did you know that on average you make 35,000 decisions every single day? Yiiiikes.

So making all these decisions actually leads to a phenomenon called decision fatigue. Yes, you can actually tire of making choices. The result of this is lower self-control and willpower.

A good example of this is if you’re trying to eat healthy, but you’ve had a stressful day at work and you come home and you literally can’t bear the thought of also choosing a healthy dinner. So you order a pizza. Listen, we’ve all been there.

One famous example of this is leaders who have to make decisions every day becoming notorious for wearing the same thing all the time. Barack Obama, Steve Jobs, and Mark Zuckerberg have all talked about this.

They do this because they already have far more other decisions to make every day. They’re trying to clear the way of distractions.

So that’s one thing to consider to avoid burnout: try to limit the amount of decisions you’re making every day.

The Real Secret To Productivity…

Another effective way to avoid burnout is remarkably simple, but also really hard.

JUST. SAY. NO. 

Admit it, people: you’re not saying no nearly enough!

You want to be a team player, you want to help out, you want to be seen as agreeable.

You are DROWNING in work, and your boss asks you to spearhead a new initiative, and you hear yourself saying “Yes” when inside your head you are SCREAMING “no!” a million times.

The reality nowadays is that focus is about saying no. Because saying yes to one thing is saying no to something else. What is that going to be? What’s going to take a hit because you said yes to this new thing?

Is it your other important projects you’re already working on? Is it your work-life balance? Is it your time with your family? Something is going to take a hit. You decide what that’s going to be.

You can take control of your productivity but remember:

  • There are invisible forces at play all around you that are preventing you from doing your best work. Learning to identify them is a way to empower yourself to overcome them.
  • Tools and frameworks can help you overcome these obstacles in order to ultimately be more productive.
  • Leverage research findings from social scientists to dial into better productivity methods.
